The 90-Day Manager Plan

The first ninety days set the ceiling on everything after. This plan sequences the REEAL behaviors into three deliberate phases.

Days 1–30 · Listen and learn

Resist the urge to prove yourself with changes. Your first month is for earning the right to lead:

  • Hold a 20-minute conversation with every team member: what's working, what's broken, what they'd fix first.
  • Shadow every role for at least an hour — the work always differs from the org chart.
  • Find the informal leaders. Their buy-in is the team's buy-in.
  • Write down every broken thing you see. Fix almost none of them yet.

Days 31–60 · Build the coaching rhythm

  • Start weekly 1:1s with a GROW structure — 15 minutes is enough.
  • Deliver your first SBI/BI feedback — praise first; earn the right to redirect.
  • Pick the single most-mentioned fixable problem from month one and fix it visibly. Credit the person who raised it.
  • Start your decision log.

One visible fix, credited to the team, buys more trust than any speech.

Days 61–90 · Build the system

  • Establish the team cadence: daily huddle, weekly review, monthly retro.
  • Delegate your first real decision with guardrails — and let it stand.
  • Run your first blameless after-action review.
  • Set the baseline metrics you'll track in quarter two, and share them openly.

What to measure at day 90

Three questions tell you if it worked: Does anyone bring you problems early? Has anyone changed their mind in a meeting — including you?
